Mapping before automating
The instinct to automate immediately is a trap. Automating a broken process just produces broken results faster. The first move is always to map: follow a real request through its actual path, not the documented one. The gap between the two is where the opportunity lives.
You cannot automate what you cannot see. Mapping the messy middle is not paperwork — it is the diagnosis that makes every later decision cheaper.
Once the path is visible, the redesign becomes obvious. Some steps should be removed entirely. Some should be automated. And a few should stay firmly human — but with better inputs and clearer triggers. The goal is never to replace judgment. It is to make sure judgment is spent on the things that actually require it.
Turning the middle into a system
A well-designed operating layer does three things at once: it moves information without a human relay, it surfaces the work that needs attention, and it keeps a record of what happened. Done well, the messy middle stops being a cost center and becomes the most reliable part of the operation.
